Cyber KPIs that matter

Blocked emails and scanned devices tell you how busy a tool has been. They do not tell you whether the business is safer. A useful KPI has a defined scope, a trustworthy source and an action when it crosses a threshold.

Define the denominator first

MFA coverage of registered users may exclude contractors, emergency accounts and service identities. Patch compliance of reporting devices may exclude the machines that have stopped checking in. Before reporting a percentage, state what is expected to be covered and how missing records are treated.

Reconcile measures against an asset or identity inventory independent of the tool producing the result. Report unknowns separately. Otherwise an agent outage can improve the dashboard while reducing actual visibility.

Measure exposure, not only throughput

Count overdue priority findings on important services, but also show age, external reachability and ownership. CVSS describes technical severity; it does not decide which business service must be fixed first. Known exploitation and reachable attack paths can change the priority.

Keep throughput as an operational measure. Completed patch jobs are useful for the IT team, but closure should be supported by a rescan or version check. A job reporting success can leave a pending reboot or an application copy outside the managed installation path.

Use recovery evidence rather than backup job success

A successful backup job proves that the job reported success. A recovery test shows whether the business service, dependencies and data can be restored within the agreed objectives. Those are different measures and should not be merged.

Record the scope and test conditions. Restoring one file is not the same as rebuilding a service when the identity system is unavailable. Show outstanding recovery issues and the owner of each dependency.

Attach a response to every threshold

If a KPI can turn red without prompting an action, it is probably not a useful governance measure. Agree who investigates, when escalation happens and whether the threshold represents a target, a contractual obligation or a regulatory requirement.

Horizon can hold the associated risks, actions and evidence references. Use the reporting process to review definitions as the estate changes. Do not turn a sensible local target into a claim that the same number is appropriate for every organisation.

Questions

Frequently asked questions

Is mean time to remediate enough?

No. An average can hide a small number of very old, high-impact findings. Show overdue exposure, age bands, verification and relevant service criticality alongside it.

Should we report a single security score?

Use it only with clear definitions and supporting evidence. A single score can conceal failed critical controls and is not a probability of avoiding an incident.

How many KPIs should we use?

Use the smallest set that supports your decisions. Add a measure only when someone can explain the source, scope, owner and response to a deteriorating result.

Discuss the decisions your evidence needs to support.

Bring your current report, risk register or assessment scope. We can discuss what is missing, what you can keep and which work needs an owner.
